Instant Lead Routing & Follow-Up

The path a lead takes from “form submitted” to “owner is working it”: routing, enrichment, notifications, follow-up sequencing, and the safety net when someone doesn’t respond.

In your team’s words

  • “Leads slip through — someone forgets to follow up and we find out weeks later.”
  • “Reporting eats a day every week and it’s still outdated when it lands.”

Systems involved

  • CRM (HubSpot, Pipedrive, Salesforce, etc.)
  • Lead sources (website forms, ad platforms, email)
  • Enrichment data providers
  • Notifications (Slack / Teams / email)
  • Orchestration (n8n, Make, or custom code)

The problem

Why this work is worth removing

A lead arrives from a form, an ad, or a referral. Today it waits in an inbox or a CRM queue until someone remembers to look. The owner who should get it is chosen by whoever is fastest, not by rule. Follow-up depends entirely on memory, and memory fails when the team is busy, which is exactly when leads arrive fastest.

Routing and follow-up are deterministic work: the rules already exist in your head (enterprise leads go to one owner, a territory goes to another, and if nobody acts in time the manager is notified). Written down as a spec, they run without anyone remembering anything.

How it works

The workflow, step by step

The same shape as the build spec you approve, with acceptance criteria attached to every step.

Trigger

New lead from any source — website form, ad platform, email, or referral partner

  1. Validate & clean

Required fields checked, email verified, obvious junk (disposable domains, empty companies) tagged and routed to a low-priority list instead of an owner’s queue.

  2. Enrich with context

Company size, industry, and website pulled from available data sources, so the owner sees who the lead is before making the call — not after ten minutes of research.

  3. Route by your rules

The routing table you approve as spec (territory, vertical, deal size, round-robin) picks the owner. The lead is assigned in the CRM and the owner is notified in Slack or email with the full context.

  4. Start the follow-up sequence

A sequenced set of follow-up tasks/emails begins immediately: day-0 call task, day-2 email draft, day-5 check-in. Copy is yours, approved in the spec.

  5. Escalate on no response

If the owner hasn’t logged activity within the window you define (e.g. 4 business hours), the lead is re-routed to the backup owner and the manager is notified. Leads cannot die in a queue.

  6. Report automatically

Weekly digest per owner and per source: leads received, time-to-first-touch, follow-up completion, conversion to meeting. Built from CRM data, not assembled by hand.

Human control

Where people stay in charge

Humans own every conversation. The workflow only decides who gets the lead, when they’re reminded, and when the manager hears about silence — all from rules you approve in writing.

When it breaks

Failure modes, handled in the spec

Every integration fails eventually. These are the cases the build handles explicitly.

CRM API failureLead is queued and retried; never silently dropped
Missing routing matchLead falls to the defined default owner plus an alert to fix the rules
Owner out of office (calendar check)Routes to backup automatically
Every assignment and escalation logged for the weekly report

Outcomes

What this pattern is built to produce

Stated as capabilities, not promised numbers. Your baseline is measured in the audit and re-measured after handover, so the outcome is yours to verify.

  • Every lead reaches a named owner in minutes, day or night, by a rule instead of by luck
  • Follow-up happens on schedule even in busy weeks — the sequence runs whether or not anyone remembers it
  • Silent leads escalate instead of disappearing: no more finding out weeks later
  • Owners start conversations with context already attached, instead of researching first
  • Pipeline reporting arrives automatically — the manual weekly export day disappears
